A New Channel Opens
Port of Subs debuted its first military installation location at Naval Station Guantánamo Bay on September 30, 2026 — simultaneously logging the 120-plus-unit sandwich chain's first international address and its first unit opened under a partnership with Navy Exchange Service Command (NEXCOM). The triple milestone is the most significant channel expansion the 54-year-old Reno-founded brand has executed in recent memory.
The unit is positioned near the entrance to the base Navy Exchange and serves the full made-to-order menu of freshly sliced sandwiches, salads, and wraps to active-duty Sailors, their families, installation leadership, and civilian personnel. Non-traditional venues — military bases, transportation hubs, universities — typically operate under distinct footprint, staffing, and supply-chain requirements compared with freestanding franchise units, and the NEXCOM agreement structures Port of Subs as a foodservice partner supporting the command's broader quality-of-life programs.
The NEXCOM Model
NEXCOM operates retail and foodservice outlets across Navy installations worldwide, reinvesting net earnings into Navy quality-of-life initiatives rather than returning profit to shareholders. For a regional sandwich chain with more than 120 locations concentrated in the Mountain West, the arrangement offers access to a captive, consistent consumer base without the traditional real-estate and franchise-development overhead of a street-side unit. The model is structurally similar to area development agreements in that a single institutional partner controls the physical plant, though royalty and licensing terms for military concession deals typically differ from civilian franchise contracts.
"Opening at Naval Station Guantánamo Bay is a proud moment in our company's history, and the opportunity to serve this community is an honor," said Healey Mendicino, President and CEO of Port of Subs. He credited NEXCOM and base leadership for shepherding the opening.
Ownership Ties and Growth Pipeline
The military channel carries added resonance inside the organization. Dave Liniger, Chairman of Area 15 Ventures — Port of Subs' ownership group — and Adam Contos, Managing Partner, are both military veterans, a background the brand says informed its pursuit of a NEXCOM relationship. That personal alignment with the servicemember community could smooth future base-expansion conversations, as NEXCOM operates installations globally.
For the broader QSR sandwich segment, the Guantánamo Bay opening illustrates how mid-size regional chains are increasingly looking to non-traditional venue types to add units without intensifying competition in already-saturated suburban trade areas. Rivals including Subway and Jimmy John's have long maintained military-installation presences; Port of Subs' entry, while a single unit today, signals intent to compete in that institutional daypart. The brand's franchise development pipeline, which the company describes as actively growing, stands to gain a proof-of-concept data point as it pitches prospective area developers on the system's channel versatility.
With the Guantánamo Bay unit now operational, the question for Port of Subs is how quickly it can replicate the NEXCOM template at additional installations — and whether the military channel becomes a meaningful contributor to the unit-growth cadence operators and franchise development observers will be watching in 2027. The sandwich segment continues to see heightened competition for non-traditional real estate as chains seek lower-cost paths to unit expansion.
